For international carbon steel buyers, mill lead time is often the single biggest project-schedule risk. From the moment a purchase order is placed, 30 to 90 days may pass before the steel arrives at the buyer’s port. Misjudging this window means construction delays, demurrage charges, contract penalties and idle labour on site. 3. The Five Phases of an Export Order

Production lead time is only one phase of the total delivery cycle. A typical Chinese export order passes through five phases, and the production phase is often not the longest. Buyers who forget the post-production phases (inspection, inland transport, export customs, ocean freight) are routinely caught off-guard.

Total door-to-door delivery from order to buyer’s warehouse is typically 45–120 days. Always plan the project critical path around this realistic window, not the mill’s "production lead time" quote alone.

4. Negotiation Tactics to Shorten Lead Time

If your project cannot wait, several negotiation levers can compress the timeline without paying excessive premiums. Use them carefully — too aggressive an approach may push the mill to cut corners on quality.

1. Order a stocked grade

If the engineering specification allows Q235B instead of SS400, or A36 instead of S275JR, ask the mill for the stocked equivalent. Most mills hold 30–60 days of finished goods in their main size matrix.

2. Accept a higher grade

If the higher grade is in stock and the cost premium is small, accepting it saves weeks. Example: A516 Gr.70 may be in stock while A516 Gr.60 is not.

3. Split the order

Order the first 30% from the mill on expedited production and the balance on normal schedule. You get early material for site kick-off and keep cost reasonable.

4. Pre-pay faster

Mills prioritise orders with confirmed advance payment (T/T 30% deposit) over L/C at sight. A faster payment can shift the order earlier in the production queue.

5. Waive third-party inspection

For low-risk grades, request mill EN 10204 3.1 certificate only and skip third-party witness. This saves 5–10 days. For critical service, keep third-party inspection — never compromise on certified material.

5. Risk Control and Buffer Planning

The biggest mistake in scheduling carbon steel delivery is assuming the mill will hit the optimistic end of the lead-time range. Always plan a buffer of 2–4 weeks on top of the quoted production time, and another 1–2 weeks on top of the ocean freight. This buffer covers:

How can I track my order in production?

Ask the mill for a weekly production report with photos of your material at the rolling mill, heat-treatment furnace, inspection station and finished goods warehouse.
